Two patterns worth naming. The beauty and haircare peaks land in November and December, which is peak trading. The car parts and catering peaks land in March, outside any season, which makes them the cleaner evidence of what the account work is doing.

A B2B parts supplier with no back-end site access, so every feed fix went through a supplemental feed. March returned £50,624 on £3,585, a 14.12x month. April and February, eleven months apart, both held above 15x.

We inherited a loss-making manual CPC Shopping campaign and a standing instruction not to bid on the brand name.

  • Shopping replaced with a target ROAS structure
  • Brand negatives and Performance Max brand exclusions, so the account stopped paying for brand
  • Negatives built, zero-conversion keywords paused, sitelinks and callouts added

June 4.44x, July 9.56x, August 8.96x. Value up 4.4x in two months while spend rose 2.2x. Months with broken tracking are left out.

The store moved from BigCommerce to Shopify. Both Performance Max campaigns still pointed at the old Merchant Center, so products were approved and in stock but served zero impressions, and the best campaign had been paused.

Monthly value had fallen from £9,725 to £2,892. After the rebuild, 7.14x and then 8.00x: the two best months in eighteen.

How the numbers happen

Seven rules behind every result.

The same loop runs on every account, against the Google Ads data itself, not a monthly dashboard.

  1. 01

    Measure before judging

    Two accounts reported zero conversions for thirty days. Merchant Center was clean on both, so it was tracking, not the feed. No bidding decision is worth anything until that is fixed.

  2. 02

    Find the money already being wasted

    Search term audits find concentrated pockets of spend with no sales, usually one product line or one name collision, not waste spread thinly.

  3. 03

    Treat repeated patterns as one decision

    Demand Gen was failing on three accounts at once: 0.51x, 2.01x and zero conversions. That is one decision about a channel, not three campaign tweaks.

  4. 04

    Change one variable at a time

    Budgets rise in measured steps, not to whatever Google recommends, and bid targets stay untouched that week, so the effect can be read.

  5. 05

    Separate account problems from product problems

    When the same brand converts at zero across two clients’ accounts, the cause is stock, price or the product page, not the advertising.

  6. 06

    Check our own model before we send it

    Budget recommendations are checked against the data before they reach you. Catching a wrong answer is worth more than the recommendation.

  7. 07

    Never report a number we cannot stand behind

    Where tracking distorts a period, it is left out and we say so. Where a blended figure is down, it is shown as down.
